86. Stop Managing Performance. Start Leading People.

You've half-composed the correction in your head before the conversation even starts. You know exactly what you're going to say, “you need to show more initiative”,   but some part of you already knows it's not going to land the way you want it to. That's because naming the foul isn't the same as building the route.

In this episode, we discuss a different way to run performance conversations; one where you get curious about what's going on before any correction. We'll walk through four real gaps, and the one question that helps you map a new route together. This isn't about lowering your standards. It's about leading people instead of just managing their performance.

The thing you notice — someone not taking initiative, missing the same step again, waiting when they should just act — is rarely the actual problem. It's a symptom. And the way most of us respond to it is what I call referee mode: spot the infraction, blow the whistle, expect it not to happen again.

In this episode, I'm making the case for a different mode of leadership — GPS mode. When you miss a turn with a GPS running, it doesn't lecture you. It just recalculates and finds you the next right route from exactly where you are. That's the shift we need to make in how we handle performance conversations.

I'll walk you through an example — a manager I call Maya and her direct report, Derek, who doesn’t take initiative — and I’ll introduce a simple question that opens up what's really going on for Derek. Because when someone isn't performing the way you'd hoped, the answer usually lives in one of four places: a clarity gap, a knowledge gap, a skill gap, or a confidence gap. Four different problems. The leader’s job is to find out which it is. 

We also talk about the part of this that's genuinely hard — checking your own state before you start that conversation, and resisting the assumption that the other person is trying to be difficult. Most of the time, they're just navigating with the map they've got.

We've all been the referee at some point — spotting the miss, calling the foul, expecting the correction to land just because we named it. If you've ever caught yourself half-composing a performance conversation in your head before it even starts, already a little frustrated, this episode is for you.

 

In this episode, you'll hear about:

  • The Referee vs. The GPS. Two completely different ways of responding when someone misses the mark — one that penalizes, and one that recalculates and finds the next right route together.
  • The four places a gap in understanding can live. When someone isn't doing what you need them to do, the reason usually isn't a lack of effort. It's more often a:
    • Clarity Gap — nobody's ever defined what "good" actually looks like here

    •  Knowledge Gap — they know what good looks like, but they're missing a piece of information
    • Skill Gap — they have the clarity and the knowledge, but haven't had the reps
    • Confidence Gap — they have all three, but aren't sure they're allowed to make a mistake 
  • The Fix: Get curious. Ask a question. Explore the territory. Name the pattern you've noticed, without any accusation, and open up a new path to better performance. 

 

Why this is harder than it sounds? By the time we are managing performance, we might already be frustrated. Check your own state before the conversation — are you actually calm and curious, or bracing for impact? — This matters every bit as much as anything you say.

 

This Week Challenge

Pick one person and one behavior that's been bugging you — get curious and make an offer: "Can we talk about this pattern?" Then ask the follow-up question — "When this happens, what happens next for you?" — and let them actually answer.

This gives you real information before you act on an assumption, and it helps you spend your energy on the right path forward. One honest answer this week can save you a handful of frustrating conversations later.
