Leading people through change is hard, especially when you're navigating your own uncertainty. Your team has feelings and is looking to you for answers you might not have yet. And you're trying to be the steady presence they need while carrying your own feelings about what's happening.

But here's the truth: you don't need all the answers to lead well through change—you need a framework that addresses what your team is actually experiencing.

In this episode, I share practical strategies for managing your team's threat responses using the SCARF model, then walk you through William Bridges' 4P Framework that helps people shift from anxiety to action. You'll learn how to acknowledge difficulty while maintaining belief in your team's resilience, and how to give people a role so they move from resistance to engagement.

"People can handle difficult change if they really understand why it's necessary. What they can't handle is change that feels arbitrary or pointless."

Welcome to Episode 44: Leading Your Team Through Change

Last week, we explored how change affects you personally. This week, we're focusing on YOUR ROLE as a leader when change is happening—because your team is looking to you to guide them through their transitions.

In this episode, you'll hear about:

  • Managing Your Team's Threat Responses (The SCARF Model)

    • Status: How to provide reassurance without making promises you can't keep
    • Certainty: Sharing what you know about the change and the process, even when details are unclear
    • Autonomy: Giving people choices and a sense of control during uncertain times
    • Relatedness: Creating space for emotions while guiding people back to action
    • Fairness: Acknowledging perceptions of unfairness without fueling resistance

The Stockdale Paradox: Why your team needs you to hold two truths simultaneously—unwavering faith in the future AND honest acknowledgment of current difficulties

The 4P Framework for Leading Through Change: A step-by-step approach using Purpose, Picture, Plan, and Part to help your team navigate transition

    • Purpose: Sharing the WHY behind the change
    • Picture: Painting a vision of the future AND the journey through uncertainty
    • Plan: Providing the roadmap and timeline
    • Part: Giving people a role to play in the change

  • Real-World Application: A detailed example of how to use the 4P Framework during organizational budget cuts and restructuring

Key Takeaways:

  • Don't promise what you can't deliver—transparency builds trust more than false reassurance
  • Share what you know about the process, even when outcomes are uncertain
  • Give people choices and ways to contribute—autonomy shifts resistance to engagement
  • Make space for emotions AND help people move toward action
  • When people have a part to play, they become participants rather than victims of change

About your Host

Claire Laughlin, MA, Organizational Development Consultant

Hi! I'm Claire Laughlin, and I love helping leaders like you create workplaces where people truly thrive.

For over two decades, I've been rolling up my sleeves alongside teams and organizations, using hands-on methods that actually work (because let's face it - theory only gets you so far!).

I specialize in teaching leaders how to engage their teams, helping managers become more effective facilitators, and showing people how to work better together.

I'm also a master facilitator for the Six Types of Working Genius® - a fantastic tool that helps you understand and leverage your natural talents.

When I'm not helping leaders like you build happy, high-energy workplaces, I'm enjoying a hike in the forest with my dog Fiona, spending time with my family or curled up with a great book.

Episode #42: A Love Letter to Life: A Thanksgiving Reflection

In this episode, I share a simple practice that changed everything for me—one that helps you notice the beauty already surrounding you and naturally extends to genuine gratitude for the people in your life. This isn't about forced gratitude or toxic positivity. It's about training yourself to see what's right and good, so you can lead with more hope, resilience, and joy.

Episode #43: Navigating Change

I had a bit of a breakdown last week - snapped at my husband over something that really wasn't about him at all. Turns out, when you're navigating multiple changes (even good ones!), your brain is working overtime in ways you don't realize. I'll walk you through what's really happening when change hits, and give you a simple exercise to map what you're carrying so you can actually take care of yourself through it.
